The four vectors of an operating model redesigned for AI-speed work, what changes on each, and the hard parts most people pretend will happen by themselves.

There's an enterprise buyer in the room, and he's asking this question:
"Why are we still running quarterly increments and six layers of governance when our engineering teams are shipping AI-assisted work in days, not quarters?"
In a previous blog, I made the case that the four predictable responses (lipstick, framework purity, dashboards, human-centered retreat) all fail because they protect the existing business model.
This piece is about the answer that does not.
If the value collapse is in knowledge, facilitation, and time-based effort, and the value shift is to decision velocity, operating model design, and economic outcomes, then the operating model itself has to be redesigned. Not optimized. Not augmented. Redesigned.
Four vectors carry the redesign. Funding, governance, roles, and structure. Each has a specific shift. Each has a hard part that does not happen by itself.
IBM's 2026 CEO Study (Rewiring the C-Suite: The Fast Track to 2030) frames the same point bluntly:
"Enterprises that succeed will operate 'AI-first, not as a layer of technology, but as a new operating model.'"
Most firms are still treating AI like a productivity plugin inside systems designed for slower decision cycles, annual funding cadences, and layered approvals. AI does not remove those constraints. It accelerates them. The firms winning this transition are redesigning how decisions move, how authority gets distributed, and how capital flows toward outcomes.
What "AI-native operating firm" means (and does not mean)
In plain terms.
It is not a firm that uses more AI tools. Tool adoption is downstream of operating model. Pumping AI into a stage-gate-funded, role-heavy, functionally-siloed org just produces faster, prettier versions of the same friction, with a seven-figure token bill the CFO hasn't noticed yet.
It is a firm whose funding, governance, roles, and structure are designed for the kind of work AI now makes possible: fast iteration, distributed decisioning, work flowing to persistent teams, and continuous economic feedback.
And technical debt is not the only debt AI exposes. AI also exposes operational debt. Every slow approval path, fragmented funding model, siloed reporting chain, and governance ritual that once hid inside quarterly delivery cycles becomes painfully visible when the surrounding system accelerates.
That is why simply "adding AI" to the existing operating model fails so often. Philip Morris International CEO Jacek Olczak put it cleanly in the IBM study:
"Trying to take AI tools and squeeze them into the existing organization is extremely likely to be the wrong approach."
That's corporate-speak for "FAFO".
The contrast: traditional operating models were designed for an environment where finding out was expensive. AI is collapsing the cost of finding out. The operating model has to follow.
The payoff: organizations that move on this get faster decisions, at lower cost-of-capital, deployed against the work that actually matters. Organizations that do not are going to find their AI investment producing more dashboards and longer Jira queues.
AI-native transformation is not binary
Some of the more useful emerging work in this space comes from Melissa Reeve and her Hyperadaptive model, which frames AI transformation less as a tooling rollout and more as an organizational maturity progression. (She has a new book on this coming out next week, worth your time.)
As Reeve puts it:
"Frameworks still matter. The flexible ones do. Because a map that evolves and shows the rough terrain is better than no map at all."
Most enterprises still talk about AI adoption as though organizations either "have AI" or "do not." In practice, maturity unfolds in stages. Early phases are usually tool-centric: copilots, productivity experiments, isolated automation, localized use cases. Those phases matter, but they are not the transformation. They are the introduction.
The deeper shift happens when organizations begin redesigning how decisions move, how authority is delegated, how work gets funded, how teams persist, and how operating models adapt continuously around AI-compressed feedback loops. That is where most enterprises stall.
Hyperadaptive's work is valuable because it recognizes that AI maturity is not just technical maturity. It is organizational maturity. The limiting factor stops being model capability and starts becoming leadership behavior, governance adaptability, funding philosophy, structural flexibility, and enterprise willingness to redistribute authority closer to the work.
In other words: the technology curve is moving faster than the organizational curve. That gap is becoming one of the defining strategic constraints inside large enterprises.
The four vectors that follow are how that maturity gets earned, in practice.

Vector 1: Funding cycles

If the queue/approval/switch tax drops from 25% to 12%, that is roughly $6.5M of capacity recovered annually on the same $50M portfolio, with no headcount change. Numbers are illustrative; the point is the order of magnitude is real and the lever is funding cadence, not engineering productivity.
The hard part:
CFO and procurement are the gatekeepers, not engineering. Most CFOs will not move from project funding to value-stream funding without a forcing function, because project funding gives them line-item control they do not want to give up. The work is convincing finance that capacity allocation against measured outcomes is more controllable, not less. That conversation is not a slide. It is months.
Beyond the CFO conversation, funding cycle change is one of the hardest nuts to crack in any large, complex organization. The shift from waterfall stage-gate funding to dynamic capacity allocation is not a process change. It is a finance philosophy change, with cascading implications across systems, controls, accounting treatment, and reporting that have all been built on the project assumption for decades.
What that work actually looks like:
Realistic time horizon in a 10,000-plus person enterprise: 18 to 36 months for the funding model to fully land, and only if there is ever-present, visible executive sponsorship the entire way. Early wins (compression of approval cycles, faster reallocation decisions) show up in the first 6 to 9 months. The deeper systems and accounting work accrues in years 2 and 3. Anyone telling you this can flip in two quarters is selling a magic step.
Without sustained leadership support, momentum and adoption appetite fade quickly and the work dies on the vine. The 18 to 36 month band assumes a sponsor who keeps the change loud in every all-hands, every board read, and every functional leadership review. Take that condition out and the band does not stretch. The work just stops.
The single largest predictor of whether this engagement actually works is whether the CFO has done it before, or is willing to learn it on this engagement. If neither, the work either does not happen, or it stalls in finance-philosophy debates that the consultancy is not equipped to resolve.
Vector 2: Governance
From approval theater to continuous decisioning with authority delegated to the work.
A quick aside on the term itself. You know the "Always Be Closing" speech from Glengarry Glen Ross? It's a classic monologue, if a little spicy. In this modern era of AI-acceleration, the equivalent is ABD: Always Be Decisioning. Or, if you will allow me a cutesy coinage, "continuous decisioning."
What we are really describing here is David Marquet's intent-based leadership applied to enterprise decision flow. Marquet developed the frame as a US Navy submarine commander, laid it out in Turn the Ship Around! and the follow-up Leadership is Language, and flipped his low-performing boat into the fleet's highest-rated by pushing decision authority down to the people closest to the work. It is one of the cleanest articulations I know of how AI-native governance actually works in practice.
The shift is not "less governance." It is:
"governance that activates the people closest to the work to make and own decisions, with the senior leader's job becoming intent-clarification and tripwire monitoring."
James Gaines has been writing for the better part of a year on decision speed, signal versus noise in the C-suite, and enterprise culture under AI acceleration. He was the first thinker I read who flagged this whole shift as the "new new" in operating model design. Marquet's frame tells you how authority gets delegated; Gaines's frame tells you what kills or amplifies the signal once that authority is in motion. Both are load-bearing here. Gaines's body of work on this is worth tracking on its own merits if you are not already.
What "tripwire governance" actually means:
Use the home thermostat as the mental model. A thermostat does not call you every hour to ask whether the temperature is acceptable. It activates only when the temperature crosses a set point you defined in advance. Tripwire governance works the same way for organizational decisions.
In plain English: instead of stage gates that force the team to stop, prepare, and present at fixed milestones whether anything is actually off track or not, tripwires are pre-agreed thresholds (cost variance, schedule variance, outcome variance, customer signal) that automatically escalate the decision when they breach. While the team is inside the bounds, the team owns the call. When a tripwire breaches, the senior leader is in the loop, and the conversation is about what changed and what to do, not about whether the team has earned the right to keep going.
The intent: keep authority at the work until something is actually wrong. The senior leader's job becomes setting clear intent up front (what is this for, who is the buyer, what is the economic test) and watching the tripwires. Not approving the work at every stage.
The payoff: most of the gate-prep tax disappears, decisions get made faster, and risk surfaces sooner because the tripwires are continuous instead of periodic. The team spends its time on the work, not on defending status.

Even if 60% of gate prep time is recovered, that is 70+ weeks of org-wide delay returned to the work, on the same 12 initiatives.
The hard part:
Senior leaders who built their careers on being the approval bottleneck are not going to delegate authority because someone shows them a slide on intent-based leadership. Their identity is tied to the gate. The real work is replacing the identity-of-approver with the identity-of-intent-clarifier. That requires senior-leader development that goes well past a one-day workshop. Most consultancies are not equipped to do this work, and pretending it is faster than it is is the failure mode.
Beyond the senior leader fight, governance change is some of the most procedurally entrenched work in any enterprise. Approval cadences, decision rights, and review boards are not just calendar habits. They are written into operating procedures, audit programs, regulatory commitments, and the comp plans of the people who run them.
What that work actually looks like:
Most enterprise AI failures over the next five years will not be model failures. They will be operating model failures: stale data, unclear ownership, approval bottlenecks, fragmented incentives, and organizations structurally incapable of making decisions at the speed their technology now allows.

Data quality, governance, lineage, compliance, and interoperability are now the primary blockers to enterprise AI outcomes. An AI agent running on poorly governed systems does not get smarter over time. It simply makes bad decisions faster and at larger scale.
Vector 3: Roles
From ceremony-anchored static roles to AI-augmented, outcome-anchored roles within persistent value-stream teams.
What changes on the ground:
This is where Bruce Tuckman's forming-storming-norming-performing model earns its keep. Tuckman, a developmental psychologist, first published the model in his 1965 paper Developmental Sequence in Small Groups, and decades of group research have held it up since. Teams produce their highest-value work in the norming and performing phases, after they have moved through the early friction of forming and storming. Project-based teams that get assembled, work for six months, and then disband never compound those phases. They re-form, re-storm, and disband again. Persistent value-stream teams compound across all four phases, and the compounding is where the productivity gains actually accrue.
This is also where the consulting industry itself starts to fracture.
Roles built primarily around coordination, reporting, facilitation, ceremony orchestration, and status management are structurally exposed. Not because those activities disappear entirely, but because AI compresses the amount of human labor required to execute them.
The surviving and growing roles are the ones tied to economic judgment, operating model design, organizational decision quality, and enterprise-level systems thinking. In other words: the value shifts upward, from process administration toward business architecture.
IBM's CEO study describes the same directional move, expecting leaders to evolve from functional specialists into "cross-enterprise orchestrators." That is not semantic fluff. It is a signal that organizational value is moving toward people who can redesign how the enterprise itself operates.

The honest move: that $1.6M does not all become savings. Some becomes investment in new capability (decision economics, intent clarification, AI literacy at the leadership level). Some becomes redirected investment into engineering and product depth. The real question is whether the organization can re-deploy the freed budget into capabilities that produce economic outcomes, instead of banking it (and losing the talent) or laying off the people whose roles compressed (and losing the institutional knowledge).
The hard part:
Most agile coaches and scrum masters in those compressed roles built careers on the previous model. Telling them their role is being AI-augmented out of existence and replaced by a smaller number of higher-skill seats is a real conversation, not a comms exercise. Daniel Pink's Drive, which makes the case that knowledge workers are motivated by autonomy, mastery, and purpose more than by pay or process, is exactly the lens here. The path through is not "lay people off and announce a transformation." It is investing in the people who can grow into the new model, and being honest with the people who cannot.
Beyond the individual career conversation, role redesign at scale touches almost every HR system, comp band, and L&D budget the enterprise runs on. The legacy role catalog is not just a list of titles. It is the operating substrate of recruiting, performance management, and internal mobility.
What that work actually looks like:
Compress the role count without rewiring the systems underneath, and the org does not become outcome-anchored; it just relabels the legacy roles and keeps paying old-model overhead under new-model titles.
Vector 4: Structure
From functional silos to organizing around persistent value streams.
What changes on the ground:
This is the deeper implication most organizations still underestimate: AI does not merely change the speed of delivery. It changes the optimal unit of organizational design itself.
Project-based structures were built for a world where coordination costs were high, information moved slowly, and changing direction was expensive. AI collapses portions of those costs. That shifts the economic advantage toward persistent, cross-functional structures capable of making continuous decisions close to the work.
This is why so many organizations feel increasing tension between their delivery capability and their governance structure. Engineering velocity improves while organizational responsiveness stays flat. The bottleneck moves upward, into funding, approvals, staffing models, and executive decision latency.

Even at conservative estimates, recovering 20+ percentage points of annual productive capacity on a 200-person product org is material. The number is illustrative; the lever is structural.
Michael Spayd's work on systems coaching for enterprise transformation is useful here. Spayd's frame, developed across his work at The Collective Edge and the broader systems-coaching community, is that organizational change is a relational and systemic intervention, not just a structural one. The structure work is not "draw a new org chart." It is "shift the unit of accountability from function to outcome."
The hard part:
Functional VPs whose authority is built on resource control will fight this. Their compensation, their political weight, and their identity are tied to headcount. Moving them to capability leadership is a leadership-development job, a comp-plan job, and in some cases a personnel job. There is no version of this where it happens by itself.
Beyond the functional VP fight, organizing around persistent value streams is some of the most painstaking organizational work there is. Mik Kersten's Project to Product, his 2018 book and the basis for the Flow Framework, captures the depth of the shift. Project mindset assumes a temporary scope, a defined end, a release-and-disband team, and a budget that runs out. Product mindset assumes a persistent value stream, an ongoing customer, a stable team, and capacity that gets allocated against outcomes. Moving from the first to the second is not a re-org. It is rebuilding the underlying assumptions about how work gets sequenced, funded, staffed, measured, and rewarded.
That work is measured in years, not quarters. It includes:
None of this is glamorous. None of it shows up on a launch slide. All of it has to happen for the redesign to actually hold, and it has to keep happening for years after the consultants leave. That is what dedication and discipline mean here, and it is what most transformation engagements quietly skip.
The thread under all four vectors
AI sits on top of the operating model. The operating model rests on executive sponsorship.
The same depth applies to all four vectors. Funding cycle change is not a budget memo; it is finance philosophy work, sustained for years against political resistance. Governance change is identity work for senior leaders, and identity does not change in a workshop. Role change is individual career reconstruction at scale, and most of those careers belong to the people who built the old model. Structure change rebuilds the assumptions underneath how work gets sequenced, funded, staffed, measured, and rewarded. Each one is patient, painstaking work. Each one fails the day it gets treated as a project.
And every one of them is conditional on the same precondition: ever-present executive sponsorship that does not waver. The moment leadership goes quiet, momentum and adoption appetite fade quickly and the work dies on the vine. Sponsorship in large organizations is not self-sustaining. It is generated by visible, sustained, top-down conviction, and it disappears the moment that conviction goes off the air. The cemetery of failed transformations is full of operating model redesigns that were technically correct and politically abandoned.
Three assumptions worth naming
This piece has been written as if the AI tooling works well, agentic AI lands in enterprise production, and the market pressure moves fast. All three deserve scrutiny.
Assumption 1: the AI is good enough to trust with decisions.
The decision-velocity story above is conditional on the AI producing reliable inputs. There is growing reporting and modeling on model degradation, hallucinated sources, retrieval failure, and the brittleness of outputs as systems get stitched together with retrieval, agents, and tool use. Models that performed well on launch can drift. Outputs that look confident can be wrong. The further the system is from the data it was actually trained or grounded on, the worse this gets.
The practical implication is real. If decision velocity is anchored on AI inputs you have not validated, you have built a faster way to be wrong. The redesign above does not remove the need for the diagnostic discipline of "is this true, is it complete, what is the evidence." It elevates it.
In the new model, the senior leader's job shifts from approving the work to clarifying intent and validating the inputs the work is being decided on. That is a different muscle, and most senior leaders do not have it built yet. If your buyer is racing toward AI-driven decisioning without parallel investment in input quality, model evaluation, and the human judgment layer that catches the hallucinations, the operating model redesign accelerates failure, not throughput. Worth saying out loud.
Assumption 2: agentic AI gets widely adopted in enterprises in the next 18 to 24 months.
A lot of what is described above hinges on this. The argument that AI is collapsing the cost of finding out, compressing the work of facilitation and reporting, and enabling decision velocity at scale, depends on enterprises actually deploying agentic AI into operational use, not just running pilots and proofs of concept.
That deployment is far from guaranteed. Agentic AI in enterprise contexts is currently constrained by data quality, integration debt, security and access controls, model evaluation gaps, and the fact that most enterprise tooling is not built to be safely operated by autonomous agents. Pilots are abundant. Production deployments where agents do real work in regulated, multi-team enterprise environments are still rare. The gap between "we have an AI strategy" and "agents are doing real work in our operating environment" is wider than the marketing suggests.
The Fivetran/Redpoint 2026 Agentic AI Readiness Index, just released, puts numbers on that gap: roughly 60% of enterprises are already investing millions into agentic AI initiatives, while only 15% believe they actually possess the foundational readiness required to support those systems securely and effectively at scale. Investment is running ahead of readiness. That gap matters because AI amplifies the quality of the operating system underneath it. Organizations with slow funding cycles, fragmented ownership, brittle governance, and disconnected data flows do not magically become adaptive because copilots arrive. They simply experience the same friction faster.
If agentic adoption stalls, the operating model redesign in this piece is still useful. The funding, governance, role, and structure shifts have economic value on their own merit. But the AI-speed urgency softens. The redesign moves from "fail in front of your CFO" urgency to "durable competitive advantage" urgency. Both are real arguments. The first is just sharper.
Watch the production deployment numbers, not the pilot numbers. They tell you when the foundation under this argument actually solidifies.
Assumption 3: large enterprises feel the pressure as fast as small ones.
They do not. At 10,000 employees and up, internal inertia is its own physics.
All of that buys the agile consulting industry runway that that my previous thesis can be read as understating. A 30,000-person enterprise probably does not commoditize its coaching spend in 2026 the way a 1,000-person company might. The pressure is real, but the pace is uneven.
The runway is real. The runway is also finite. And it is not evenly distributed.
If your book of business is concentrated in mid-market clients (sub-5,000 employees), the runway is shorter than it looks. That is where the pressure lands first. Smaller orgs can absorb a leaner operating model faster, and they can stop paying for the old one faster. If your revenue is concentrated there, the redesign work is not a 2027 problem. It is a now problem.
If your book is concentrated in 30,000-plus enterprise accounts, the runway is longer, but the entrenchment risk is real: by the time the pressure lands at scale, firms that did not redesign cannot redesign fast enough to catch up.
Consultancies that use the runway to actually redesign their offer around decision velocity, operating model design, and economic outcomes will be ready when the pressure lands. Consultancies that use it to keep selling the old model are ending up with a worse position and less time to react.
Counter-arguments worth taking seriously
Three honest objections.
"This sounds expensive. Where is the ROI?"
The piece above did the math at illustrative scale. The harder honest answer: ROI in the first 6-12 months is mostly recovered capacity (queue, approval, switch tax). ROI in years 2-3 is decision velocity producing better economic outcomes (faster bets, faster kills, better re-allocation). ROI in years 3+ is the structural capacity to absorb the next technology shift without rebuilding from scratch. If a buyer wants payback in 90 days on operating model redesign, that is not a real buyer.
"This is a multi-year change. Most CEOs do not have the patience for it."
I'm in "violent agreement" with you. The work is sequenced so the first six months produce visible economic recovery (funding cadence and governance compression are the fastest levers). The years-long parts (structure, role redesign) sequence behind that and partially fund themselves. A consultancy that promises full transformation in two quarters is the same firm selling the lipstick that I mentioned above.
"What about culture?"
Culture is downstream of incentives, governance, and structure. (W. Edwards Deming again, from Out of the Crisis: "a bad system will beat a good person every time.") Culture work that is not anchored in the underlying operating model produces team-level satisfaction and zero economic change.
On frameworks and roadmaps
The four-vector redesign in this piece is meant to function as a map, not a doctrine. Structured enough to ground the work, flexible enough to evolve, honest about the rough terrain.
Ro Johnson, whose ongoing work on transformation roadmaps for AI-era enterprises has shaped a lot of this thinking, put the operational consequence cleanly:
"Organizations need a roadmap that honestly reflects the bumps, friction points, tradeoffs, and smoother paths ahead. Without that transparency, we risk doing what many transformations have done before: layering the next new thing on top of existing complexity."
Treat the four vectors as a rigid playbook and you swap one set of dogma for another. Treat them as a living frame for redesign, in conversation with your specific org and your specific buyer, and they do the job they are built to do.
What this means in practice
The blunt summary:
Each deal-breaker is real. Each one is the part where most consultancies and most internal transformation efforts fail, because pretending the deal-breakers will move on their own is how you sell the engagement. The cost of that pretense is what fills the cemetery of failed transformations.
If the firm or coach you hire cannot tell you specifically what the hard part is in each of the four vectors, in your context, with reference to the actual humans whose authority is changing, that firm is selling porcine lipstick or magic.
The transformation hiding underneath the tools
The mistake many enterprises are about to make is assuming AI transformation is primarily a tooling transformation. The evidence increasingly points elsewhere.
AI compresses the cost of finding out. That changes the economics of decision-making itself. Organizations built around slow funding cycles, approval-heavy governance, temporary project structures, fragmented authority, and siloed ownership are not going to capture AI's upside simply by layering copilots onto existing workflows. They will accelerate the friction they already have.
The firms that win this next phase are not necessarily the firms with the most AI tools. They are the firms capable of redesigning the operating model underneath them quickly enough to absorb what AI changes about speed, authority, coordination, and economic feedback loops.
That is the real transformation hiding underneath all of this.

The buyer in the room has a real answer available. It is not faster ceremonies. It is not a better dashboard. It is not more empathy.
It is an operating model designed for the kind of work AI now makes possible.
Funding, governance, roles, structure. Four vectors. Four hard parts. No magic steps.

Build them deliberately, sustain the work for years with leadership conviction that does not waver, and the technology compounds in your favor. Skip them, and the friction compounds with it. The enterprise you become five years from now is being decided by what you do with these four levers, right now.
